“I hate spreadsheets”, a business friend said to me.

This happened when I was discussing a diagnostic tool I designed for business owners to identify bottlenecks in their operations.

For a moment, it got me thinking, “Do all business owners hate spreadsheets?”

If so, they won’t use my bottleneck diagnostic tool.
The spreadsheet might create a major friction in usability.

It was real feedback from a business owner. It was a serious matter for me as the whole tool was programmed on a Google spreadsheet.

My mind started engineering solutions.
Maybe I should build it as an app or SaaS. Maybe friction is the problem.

A long-lost memory

While my mind was busy analyzing what to do, I got a subtle flashback of a long-lost childhood memory.

Maybe it was a part of the brain’s analysis. Our mind works in mysterious ways.

It was a memory from my school days. I remembered my mother waking me up one morning to go to school.

It was winter, and I hated the feeling of going to school on a chilly morning.

The thought of getting up, brushing, wearing a uniform, and travelling in the congested school bus kept me from coming out of the blanket.

The congested school bus was a major obstacle for me every day.

“I don’t want to go to school today”, I said to my mother.

“But today is your school picnic day. You said they were taking you to the beach,” my mother replied.

I jumped out of bed in excitement!

Got ready in a few minutes and was eagerly waiting for the school bus. The school bus was congested as usual.

But that day, the congestion in the school bus did not bother me at all. It did not even come to mind.

Something changed

This memory got me thinking.

The vehicle that I hated the most was not a problem for me that day.
Same uniform. Same congested bus. Same school.

What changed?

The outcome.

The outcome of playing on the beach was so compelling that the frictions along the way did not bother me.

Maybe that’s what happened with my friend.

The spreadsheet was a vehicle to go from being blind to being aware of the owner dependency. The outcome of knowing where the business depended on him was not an urgency for him.

If the outcome is not compelling enough, we notice the frictions in the tools. Give excuses to ourselves.

But if we are eager for the outcome, we tolerate those frictions.
That’s basic human nature.

This applies to marketing as well. Reach out to people who are looking for the outcome that your product provides. They will buy with less friction and objections than those who do not see it as an urgent matter.

This simple lead generation filter will save a lot of time, money, and mental effort.

The uncomfortable spreadsheet

But there is a possibility that one might genuinely hate spreadsheets based on past experiences. Here, no matter how compelling the outcome is, they will find excuses.

So, when you resist something in your business, pause and reflect for a minute. Is it that the outcome is not urgent, or do you genuinely hate the tool?

Because your operational independence might be just one uncomfortable spreadsheet away.

That’s all for this week.

See you next Saturday.

Before leaving, reply to this email whether you hate or love spreadsheets.

I have built a quick test to identify where your business still depends on you.

You think your employees need motivation, but actually, what they need are clear instructions.

Do not hammer your employees for not getting the work done. Just do a small reality check before you unleash your wrath on them.

Because sometimes, YOU, the business owner, might be the problem.

Things to check

Check these 3 things before assigning tasks to employees:

1. Skill-Role Mismatch

Does the employee you assigned to a role have the necessary skills and mindset to complete the tasks of that role?

Your role as a business owner is to be aware of the employee’s skills and assign a role that matches those skills.

If you tell your account to make sales calls during his free hours. He will surely make calls, but to find another job. You cannot tell a fish to fly. And then blame it.

Give them time to learn the skill, or hire someone who has the necessary skillset to execute that role.

2) Results Resonance

Have you made the employee aware of what results/outcome you are expecting out of a particular task?

When you want to write “50% OFF” on your discount board outside. You tell your employee, “Go get a red marker”.

Later, don’t yell at that employee because the marker washed off when it rained. It’s your fault for not being precise in communicating the request for a waterproof marker.

Get your employee on the same page as what results/outcome you need. There is always a high chance that you and your employee’s definition of an outcome may vary unless specified.

It’s your job to communicate it precisely.

3) Clear Instructions

Does the employee have clear instructions as to WHAT, HOW and WHEN to do a particular task?

Now that you have specified WHAT the outcome/result you want. It’s time to show them HOW to execute it.

If you are personally good at getting the desired outcome of a particular task,

DOCUMENT IT CLEARLY.

Either on a paper, MS Word doc, or a video. This becomes an executable SOP for your employee.

Make it easily accessible to your employees so they can access it whenever they need it. It’s your insurance of getting the desired result consistently from your employee.

Also, have a team calendar that states when a particular task needs to be executed. So they don’t wait till the last hour or wait for your instructions to execute.

Boss or Leader

Blindly assigning tasks and expecting desired results magically is not a great approach.

If you assign tasks without playing your role of providing the above three things, you are perceived as a BOSS, mindlessly ordering things around.

But if you carefully take into account the above three factors before assigning tasks, you are perceived as a LEADER.

Employees hate bosses, but employees follow leaders.

It’s your task, your employee, your business.
It’s your choice, how you want to play it.

BOSS or LEADER.

That’s all for this week.

See you next Saturday.

If this resonates with you, reply “yes”.

Business owners often experience two layers of emotions. Acute and Chronic emotions.

Acute emotions are superficial and short-lived. They come and fade away quickly based on the current situations we interact with.

Chronic emotions operate subtly in the background at a deeper level and can last for months. They often emanate from the phase of your business you are currently in.

Business stage-wise emotions

1. The Hope Phase (Early starting days)
Excitement. Optimism. Pride.

Inner thought:
“I’m finally building something of my own.”

2. The Control Phase (Things start moving)
Confidence. Responsibility. Mild stress (but manageable).

Inner thought:
“If I stay on top of things, it’ll work.”

3. The Overload Phase
Mental fatigue. Constant urgency. Time scarcity.

Inner thought:
“Why does everything depend on me?”

4. The Confusion Phase
Anxiety. Uncertainty. Financial insecurity.

Inner thought:
“Money comes in… but where is it going?”

5. The Isolation Phase (quiet but heavy)
Loneliness. Suppressed fear. Pressure to appear strong.

Inner thought:
“I can’t tell anyone this.”

6. The Guilt Phase (family & self)
Regret. Self-blame. Comparison.

Inner thought:
“I chose this… so why does it feel like a trap?”

7. The Survival Phase (reactive mode)
Fear. Short-term thinking. Burnout symptoms.

Inner thought:
“Just keep it running.”

8. The Clarity Moment (rare but powerful)
Relief. Calm. Stillness.

Inner thought:
“Okay. Now I see it.”

9. The Rebuild Phase (intentional change)
Discipline. Patience. Ownership (healthy).

Inner thought:
“I don’t need speed. I need structure.”

10. The Sustainable Phase (not flashy, but stable)
Peace. Long-term thinking. Quiet confidence.

Inner thought:
“The business works even when I step back.”

Emotional loops

These phases and emotions work in loops. They reinforce each other.
Fear traps you in a survival state and a prolonged survival state triggers fear.

Similarly,
If you are seeking peace, start building a sustainable business.
If you’re seeking a sustainable business, learn to be at peace while building it.

Which business phase are you currently in?

That’s all for this week.

See you next Saturday.

I have built a quick test to identify where your business still depends on you.

We business owners often have a messed-up psychology about giving credit to customers.

Rather than using the credit system to our business advantage, we let our customers take advantage of us.

Why do customers take credit from a business?

They run out of liquid cash for their current project. They get breathing space in a tight cashflow situation. Some say they are regular customers, so they expect credit relief.Giving credit is a market norm in your business model. Some just want to take it and ghost you. Some have reached the max credit at the other vendor. Now they have come to you. Some customers think they are KING, and a king should not be let down by not giving credit. Some sell you dreams of BIG ORDERS in the future for a credit today. When a customer asks for credit, it’s not just you who is selling. The selling is taking place from both ends.

The owner is selling the product, and the customer is selling the idea of why you should give him credit.

The one who doesn’t bend first makes the sale.

Giving credit is not bad, but an uncontrolled credit & recovery system is the fastest way to dry your liquid cash reserves.

Liquid cash is like Oxygen to your business, and the cash flow system is like lungs. If you run out of liquid cash, you run out of oxygen, and your business suffocates.

Not letting them exploit you

How not to let credit seekers take advantage of you?

Understanding credit seekers’ psychologyHaving a credit safe zoneBuilding a robust credit systemLet’s unfold these 3 one by one.

1. Understanding credit seekers’ psychology
If you re-read the 8 reasons listed previously on why customers seek credit, you’ll see the reasons 1, 2, 3 & 4 are actual, real reasons a customer might have.

If you find a way to solve them without affecting your operations, you earn the customers’ loyalty.

The reasons 5, 6, 7 & 8 arise from a messed-up money psychology of the credit seekers.

Your hands will get burned if you try to put out those last four fires. Spend a few minutes a day on reading and learning about human behaviour & psychology.

Understand “why they do, what do?

2. Credit safe zone
Track your daily cash flows. Divert a percentage of that cash flow to a credit reserve that doesn’t affect your daily operations.

For example, if you have 10 debtors and can utilize Rs. 100,000 from your daily cash flow as credit money.
(Debtor = a person who owes you money)

Allocate Rs.10,000 for each debtor. When their credit reaches the limit of Rs. 10,000.

Cut-off! Ask them to clear previous dues.

This keeps you in the safe zone, where you give credit without affecting your daily operational money.

Most business owners think,

Wealth = Money accumulated

Other business owners have a different psychology on wealth. For them,Wealth = Days of Survival

They don’t measure wealth in terms of money. They measure it in the number of days they can survive if they stop working today.

Formula:
Wealth = (Money in the bank) ÷ (Daily Expenses )

Wealth psychology

If your bank balance is ₹4,50,000
And your daily expenses are ₹1,500

Group-A Owner Psychology:My wealth = Rs. 4,50,000. Period!
Group-B Owner Psychology:My wealth = Rs. 4,50,000 ÷ 1,500 = 300 days
I can survive for 300 days without working.

These two different psychologies affect each other’s daily routine differently.Let’s break down both the psychologies.

Group-A Owner Psychology:

Measures wealth in terms of money. Most active work is spent on earning money.Primary Focus: “More Money”

Group-B Owner Psychology

Measures wealth in terms of days of survival. Most active work is spent on building financial systems that can generate passive income. (Business Automation, Real Estate, Digital Products, etc.)Primary Focus: Grow Passive Income > Daily Expenses

The RESULT

If both of them stopped working today,

Group-A Owner will go broke in 300 days.

Group-B Owner having passive income greater than daily expenses will,a) Always have Rs. 4,50,000 in the bank.
b) The survival countdown will only start if passive income falls below daily expenses.

This is how different wealth psychology leads to different routines and different routines lead to different RESULTS.

To achieve this passive income result, one needs to master the skill of reducing one’s dependency on the income stream.

So, what’s your wealth game gonna be from now on?

Money in the bank or Days of freedom?

That’s all for this week.

See you next Saturday.

If this resonates with you, reply with your answer.

I have built a quick test to identify where your business still depends on you.

As a business owner, the only time I feel stress-free is when I have sufficient liquid cash available with me.

A business might look successful from the outside with good aesthetics, shiny office space, over-the-top branding, etc.

The sales are good and the profits too. But even though these numbers are good, the business owner is not very content.

The reason!

The business looks good only on paper. The sales and profits digits shine on paper, but in reality, the owner is miserable.

As there is no “liquid cash” available to spend.

Liquid cash = Money that is immediately available for use.
(Cash in hand, UPI balance, Emergency buffer, Savings)

No liquid cash to spend

Most of the business cashflow is stuck in:
1) Credit given to customers
2) Overstocked or Dead Inventory
3) Business and Personal Loans
4) Stock Market and Mutual Funds Investments
5) Uncontrolled business expenses
6) Business expansion

Nothing increases the anxiety of a business owner than owning a profitable business model and not having money to spend.

The profit on paper is THEORY.
The cashflow is REALITY.

Optimizing cashflow

Work on optimizing your cashflow…1) Track all the inflows and outflows of your business.
2) Create different cashflow containers, say, marketing, operations, tax, savings, enjoyment, wealth, etc.
3) Allocate funds from profits to these cashflow containers on an average basis. (Weekly or monthly)
4) Only spend the allocated money.
5) Set an amount and take out money from the business profits as the owner salary and run the business on the rest.

Do this consistently for the next 6 months.

It will,
1) Fix the hidden money leaks.
2) Give full control of the cashflow.
3) Give you the actual reality of your business (not just on paper).
4) Actually retain liquid cash in hand without affecting your business or mental well-being.

Being INVINCIBLE

This level of clarity helps you plan your business and personal finances. When you know how much you have and how much you can spend, you feel invincible.

Yes INVINCIBLE.

I am not kidding. I have been doing this cash flow tracking for 5 years now.Your future cashflow situation depends on this simple question,

Do you want a big-looking business with no money in hand or a substantial-stable business with liquid cash in hand?

Your answer reveals your business philosophy.

Every business owner thinks their business is anti-fragile until reality slaps you in the face when you realize that your livelihood totally depends on that business.

If your business shuts down today for any reason, your income will come to a standstill.

It may take some time to start a new business or a new income stream.

It will take…
1) much of the investment from your savings,
2) a bit of uncertainty, and
3) time,

…till things get back on track before your savings burn out.

Be prepared

How can a business owner be prepared for such uncertainties?

You need to understand the concept of “Anti-Fragility”. Anti-fragility depends on the “Failure Risk %” metric. It can be easily understood from an engineering perspective.

Consider a bridge between two river banks.
Scenario # 1:
A single column supports the bridge. If the column breaks. The bridge collapses.

This is called a “Single” Point of Failure.
Where things break at the first instance of failure.

Failure Risk % = (1 ÷ No. of columns) x 100 = 100%

Scenario # 2:
The bridge has two columns. If a column breaks, the bridge is supported by the other one.
The bridge collapses when the second column fails.

Failure Risk % = 1 ÷ (2 columns) x 100 = 50%

Now imagine scenarios #3, #4, #5, and so on, adding one column to each consecutive scenario.
3 Columns = 33% Failure Risk
4 Columns = 25% Failure Risk
5 Columns = 20% Failure Risk

Here,
the bridge = your livelihood
the columns = your income streams.

Decreasing Failure Risk %

We can see that the Failure Risk % of our livelihood decreases with the increasing number of income streams. Work on increasing the support columns of your livelihood by increasing the number of income streams.

If you have one working business, divert part of your funds and energy to start a new business or income stream. Let it grow slowly alongside your current business. Once it stabilizes, move on to the next. The twist here is that there’s a limit to how much time and energy you can dedicate to each support column.

Your workload will increase with each added income stream. This is where you need to develop the skill of reducing the owner’s dependency on the business.

In conclusion

To be an “Anti-Fragile” Businessman,
1) Decrease the Failure Risk % of your livelihood by increasing the number of income streams.
2) Learn dependency reduction to manage these points better.

This will help you overcome the anxiety of uncertainty and live peacefully.

Where, Failure Risk % = 1 ÷ (No. of income streams) x 100.

What is your Failure Risk %?

That’s all for this week.

See you next Saturday.

Our business competitors can “make” us or “break” us.

A day comes when you open your office window, either a physical window or a “social media” window, doesn’t matter, and you see a new business has opened up in your locality, selling similar products to yours.

Your heart sinks for a while. And your mind keeps murmuring,

“Why have they come here?”
“Now our customers will split?”
“My sales will come down to half?”
“How will I survive?”

These thoughts keep you awake at night.

You are talking to a client, and these thoughts are still there in the background.

“What if he ditches me and buys from them”?

This is where our competitors can “break” us. They haven’t done anything to us in reality.

It’s just that our nervous system has no idea how to deal with this uneasy feeling in our hearts.

It’s an uncharted territory. A mental block, we never knew we had, that surfaced and amplified because of a new competition in the market.

How to deal with this?

This is where our competitors can “make” us part begins.
Now that we are aware of the unknown mental block that’s making us anxious, we first need to learn to relax our nervous system from this block.

Be a silent observer of these anxious thoughts.

Whenever they pop in your head, consider it a trigger to be conscious that it’s your scared nervous system trying to protect you and make you feel secure.

Do not analyze, observe.

This simple act of observation will relax your nervous system.

And when our nervous system is relaxed, we think clearly.

Use this clarity space to shift your focus from your COMPETITORS to your CUSTOMERS.

Understand that there are two types of customers…

(A)-Customers who are looking for convenience and a good experience from a business.

(B)-Customers who come because they like you or your business and,
(C)-Customers who are just looking.

Now,
Your (B)-Customers are loyal and will always stick with you.

Next, identify your (A)-Customers and focus on improving their convenience and buying experience.

If you do it right, your (A)-Customers will turn into your loyal (B)-Customers.

That’s how your loyal customer base will keep increasing.

They will form the concrete foundation of your business’s cash flow and reputation.

Now tell me, if you relax your nervous system and calmly build this stable foundation, do you still think you’ll be worried when a new competitor comes to your town?

That’s all for this week.

See you next Saturday.

There comes a moment in a business owner’s life when they realize,

The personal income they take home from working 12 hours a day in their business, they would have easily earned that by working 8 hours in a 9-5 job with holidays and other benefits, and it would be less risky than a business.

“Maybe I should get a job!”

Now that’s a pivotal point in their life.

Their mind is weighing the pros and cons of Business v/s a Job.

They have mostly reached this point because they feel they will be forever stuck with this income and the current working hours.

But that’s a delusion created by our mind to protect us from this frustrated feeling caused by the “stuckness”.

How to break this delusion?

It’s by realizing that,

Unlike a business, you CANNOT forever delegate a 9-5 JOB.

Consider this,

You were taking home 50k/month working 12 hours/day in your business.

Now you have shut down your business.

And have got a job and take home 80k/month by working 8 hours/day.

You seem to have found your peace.

But…
The unfair advantage you had in your business is that you could have reduced the owner’s dependency on your business by learning the art of effective delegation.

You could have used that free time to focus on growing the business or starting a new income stream.

Here, there was no limit to increasing your income.

But in a job, it’s difficult to delegate your 9-5 responsibilities.

And you’re stuck at 80k/month for a long period until it increases substantially in your next promotion.

The “stuckness” that made you take a job comes back, the same frustrated feeling.

Back to square one!

Now you think!

“Should I start my business again?”

The best part is that…

You have not taken the job.
You are still here reading this post,
And you still have your business.

The only thing you need to learn is the art of reducing the owner’s dependency on your business.

Mastering this one thing can remove you from this “stuckness” forever.
Now tell me,

Do you still want a job?
